How Big Is the HVAC Market?

The US HVAC market is a $31.7 billion industry in 2025, projected to reach $54.0 billion by 2033 at a 6.9% compound annual growth rate. Growth is driven by residential construction, aging building stock requiring retrofits, federal energy efficiency mandates, and climate-driven demand for modern cooling and heating systems across all climate zones.

The sector encompasses installation, repair, replacement, and maintenance of heating, ventilation, air conditioning, and refrigeration systems. According to Grand View Research's 2025 US HVAC Systems Market report, heating equipment is the fastest-growing segment at 7.2% CAGR, while the commercial application segment leads at 7.4% CAGR through 2033. Retail stores account for the largest distribution channel at 48.3% of market revenue.

The market structure is moderately fragmented. Major multinationals β€” Carrier, Trane Technologies, Johnson Controls, and Daikin β€” dominate large commercial and institutional projects. Regional and local HVAC SMBs control the residential and small-commercial segments, which represent the bulk of the addressable PPC market for contractors competing on Google Search.

Workforce data from the BLS Occupational Outlook Handbook (2024) shows 425,200 HVAC mechanics and installers currently employed in the US, earning a median annual wage of $59,810 ($28.75/hour). Employment is projected to grow 8% from 2024 to 2034 β€” classified as "much faster than average" β€” with approximately 40,100 job openings per year over the decade. The 8% growth rate reflects rising demand from smart-building upgrades, heat pump adoption under the Inflation Reduction Act, and the refrigerant phasedown mandates of the Kigali Amendment.

Industry representation is anchored by the Air Conditioning Contractors of America (ACCA), the only nationwide non-profit for HVACR professionals, with 60,000 members across 3,000+ company members. ACCA writes the installation and performance standards used throughout the industry.

On the digital advertising side, the national average CPC for home services is $7.85 per click, with a cost per lead of $90.92, according to WordStream's 2025 Google Ads Benchmarks (data covering April 2024–March 2025 across 16,000+ campaigns). HVAC-specific CPCs run significantly higher β€” our 49-city dataset shows a median of $18.00 and a mean of $20.78 β€” because emergency-intent keywords ("furnace repair tonight," "AC not working") command premiums tied to large average ticket values of $3,000–$15,000 per installation job.

AustinTX6.0%Highly competitive; research-heavy buyer behavior

High CVR markets share a common profile: moderate-to-high homeownership rates, lower market competition, and a strong proportion of emergency-driven search queries. Markets like Austin and Phoenix with lower CVRs tend to attract comparison-shopping searchers β€” running broader keyword portfolios that include informational intent alongside commercial intent.

How Do HVAC PPC Costs Differ by Region?

The Southwest region leads all US regions in average HVAC CPC at $27.25, while the Northeast is the most affordable at $15.50. According to MB Adv Agency's analysis of 49 US cities across 6 geographic regions, regional PPC cost differences reflect climate patterns, population density, and the concentration of national HVAC brands in each market.

RegionAvg CPCAvg CPLAvg CVRCities in Dataset
Southwest$27.25$103.759.0%14
Pacific$20.33$107.5012.0%6
Southeast$18.17$123.7511.5%13
Midwest$17.19$148.5010.38%8
West$16.30β€”β€”5
Northeast$15.50$108.75β€”3

Why the Southwest leads on CPC: Texas, Louisiana, and Arizona cities dominate this region, and all share year-round or near-year-round HVAC demand. Dallas and Fort Worth alone pull the regional average significantly above the national median. High average ticket values for AC replacement (often $6,000–$12,000) sustain advertiser willingness to bid aggressively.

Why the Midwest leads on CPL despite moderate CPC: The Midwest's $148.50 average CPL β€” nearly 45% above the dataset mean β€” reflects lower conversion rates in markets dominated by seasonal demand. Ohio markets in particular show the highest CPLs in the dataset ($162.50–$192.50) because HVAC search demand concentrates into narrow seasonal windows, driving down CVR relative to markets with year-round demand.

Pacific CPL efficiency: Despite a $20.33 average CPC, the Pacific region posts a 12.0% average CVR β€” the highest of any region. This means Pacific market advertisers convert at a higher rate, partially offsetting the above-average CPC. California's mix of mild climate (lower emergency volume) and tech-forward homeowners who complete online lead forms at higher rates contributes to this CVR premium.

HVAC PPC β€” Regional cost comparison

How Competitive Is HVAC PPC?

HVAC is one of the most competitive home services verticals on Google Ads. Of the 49 cities in our dataset, 7 (14%) carry explicit "Very High" or "High" competition classifications β€” all major metros with established national brands competing alongside regional chains and local contractors.

Competition LevelCities% of DatasetAvg CPC
Very HighDallas, Chicago, Arlington (TX), Houston8%$33.50
HighMcKinney (TX), San Antonio, New York6%$25.83
Moderate / Not Classified42 cities86%$17.50

The primary drivers of "Very High" HVAC competition are: (1) high density of HVAC-specific Google LSAs (Local Services Ads) from national franchises such as One Hour Heating & Air and ARS/Rescue Rooter; (2) aggressive bidding on emergency replacement keywords that carry $6,000–$15,000 average job values; and (3) active competition from both organic-SEO-dominant players and pure paid-media operators in the same auctions.

In Very High competition markets, HVAC contractors without bid automation, Quality Score optimization, and negative keyword management regularly waste 30–40% of their ad spend on non-converting clicks. Minimum viable budgets in these markets start at $4,000/month β€” below that threshold, impression share falls too low to generate consistent lead volume.

HVAC PPC β€” Competition level distribution

How Much Should You Budget for HVAC PPC?

HVAC PPC starter budgets range from $750 to $4,000 per month depending on market size and competition level. According to MB Adv Agency's analysis of 10 cities with confirmed starter budget data, the median recommended budget is $3,075/month β€” with a mean of $2,840/month. Markets requiring $4,000/month minimum (Chicago, New York) are outliers driven by Very High competition classification.

When Is the Best Time to Run HVAC PPC Ads?

HVAC PPC demand follows two distinct seasonal peaks that mirror equipment failure and extreme weather patterns. Emergency-driven searches β€” "furnace repair," "heater not working," "AC unit replacement" β€” spike during the transition periods when temperatures become extreme, creating predictable high-ROI windows for PPC advertisers.

Peak 1 β€” Summer cooling season (May–September): The Phoenix market in our dataset shows a documented 200–400% demand spike from May through September, correlating with temperatures consistently above 100Β°F and the highest AC installation/replacement rates of any US metro. Florida markets (Jacksonville, Orlando, Lakeland) maintain elevated demand year-round but peak June–August. This window is the highest-spend, highest-competition period for most US HVAC advertisers.

Peak 2 β€” Early winter heating season (October–December): Furnace replacement and emergency heat calls spike in Midwest and Northeast markets when the first cold fronts arrive. Chicago, Cleveland, Minneapolis, and Pittsburgh all show heavy November–December query volumes for furnace-specific keywords. Budgets can profitably increase 30–50% during this window.

Off-peak efficiency windows: Spring (March–April) and late fall (October) represent the best opportunities for maintenance and tune-up keyword campaigns β€” lower CPCs, less competition, and homeowners proactively scheduling service before season. These campaigns typically run 20–35% lower CPCs than peak-season campaigns for the same advertisers, per campaign data from our managed accounts.

The Mordor Intelligence 2025 US HVAC Market report confirms that 2024 saw a resurgence in air conditioner shipments after back-to-back declines in 2022–2023 β€” a trend that drives higher Google Search volume for AC replacement terms through 2025 and 2026 as replaced units age into the service window.

Frequently Asked Questions

What is the average CPC for HVAC PPC advertising?

According to MB Adv Agency's analysis of 49 US cities, the average HVAC PPC cost-per-click is $20.78, with a median of $18.00. This is significantly higher than the national home services benchmark of $7.85 published by WordStream/LocaliQ's 2025 Google Ads Benchmarks β€” meaning the typical HVAC market runs at 2.3x the national home services average CPC. The range across our dataset is wide: from $8.75 in Greensboro, NC, to $45.00 in Dallas, TX. The premium is driven by emergency-intent keywords like "AC repair near me" and "furnace replacement," which carry high advertiser competition because HVAC jobs average $3,000–$15,000 in ticket value. Markets in the Southwest β€” particularly the DFW corridor β€” consistently command the highest CPCs due to extreme heat demand, high homeownership, and aggressive competition from regional chains and national brands.

How much does it cost to get an HVAC lead from Google Ads?

The average cost per lead for HVAC PPC advertising is $125.38 across 13 US cities with sufficient data in MB Adv Agency's dataset, with a median CPL of $115.00. This is 26% above the national home services CPL benchmark of $90.92 from WordStream/LocaliQ 2025. The most affordable CPL in our dataset is $82.50 in San Antonio, TX, while the most expensive is $192.50 in Cleveland, OH. CPL is primarily driven by two factors: local CPC levels and conversion rate. High-CVR markets like San Antonio (14% CVR) produce leads at low cost even with moderate CPCs, while lower-CVR markets need higher CPCs to be competitive β€” creating an inverse pressure on CPL. The average HVAC job value of $3,000–$8,000 for installations means even a $150 CPL delivers strong ROI when close rates are managed.

What conversion rate should I expect from HVAC Google Ads?

MB Adv Agency's analysis of 12 US cities with conversion rate data shows an average HVAC PPC conversion rate of 9.92%, with a median of 10.0%. The range runs from 6.0% in Austin, TX and Phoenix, AZ, to 14.0% in San Antonio, TX. HVAC conversion rates are strong by home services standards β€” emergency-intent searches convert at significantly higher rates than planned service searches because the consumer's decision urgency is already high when they click. Emergency keywords like "furnace not working" and "AC repair today" typically convert at 12–18%, while planned-service keywords like "HVAC tune-up" convert at 4–7%. According to the BrightLocal Local Consumer Review Survey 2026, 97% of consumers use online reviews before purchasing β€” making your Google Business Profile and ad extensions critical conversion factors alongside landing page quality.

Is HVAC PPC worth the investment in 2026?

Yes β€” HVAC PPC delivers strong ROI when budgets align with market conditions. The average HVAC job value ranges from $150–$400 for service calls to $8,000–$15,000 for full system replacements, per industry estimates. At a median CPL of $115, even a 30% close rate generates an average revenue-per-lead of $1,200–$4,500, making PPC highly profitable. The broader market context also supports investment: the US HVAC market is valued at $31.7 billion in 2025 and projected to reach $54 billion by 2033, growing at a 6.9% CAGR according to Grand View Research. Demand is growing faster than contractor supply β€” especially for heat pumps and smart HVAC systems backed by Inflation Reduction Act tax credits. PPC captures high-urgency consumers at the exact moment they need service, making it the highest-intent acquisition channel available to local HVAC businesses.

Which cities have the cheapest HVAC PPC costs?

According to MB Adv Agency's analysis of 49 US cities, the most affordable HVAC PPC markets by CPC are: Greensboro, NC ($8.75), Chattanooga, TN ($10.84), Los Angeles, CA ($11.50), Lakewood, CO ($12.50), and Lakeland, FL ($14.50). These markets offer significantly lower entry costs for HVAC advertisers β€” Greensboro, for example, runs at less than one-fifth of Dallas's CPC. Affordable CPC markets tend to be mid-size cities with lower advertiser density, where national HVAC chains have not yet aggressively entered the paid search landscape. Among these, San Antonio, TX ($15.00 CPC, 14% CVR, $82.50 CPL) stands out as the single most cost-efficient market in our dataset β€” combining a below-median CPC with the highest CVR recorded β€” making it the top opportunity market for HVAC PPC in 2026. The WordStream 2025 benchmark national avg of $7.85 serves as the floor; markets below $12 CPC are genuinely exceptional.

How do HVAC PPC costs vary by season?

HVAC PPC costs follow two primary seasonal demand cycles driven by equipment failure and extreme weather. The summer cooling season (May–September) is the highest-spend period for most US markets β€” the Phoenix, AZ market shows a documented 200–400% demand spike during this window, with CPC premiums of 30–50% above off-season rates as contractors compete for AC repair and replacement leads. The early winter heating season (October–December) drives the second spike: furnace failure searches peak during the first cold snaps in Midwest and Northeast markets including Chicago, Cleveland, Minneapolis, and Pittsburgh. Spring (March–April) and late fall represent lower-competition windows for maintenance and tune-up campaigns, typically running 20–35% lower CPCs. According to the Mordor Intelligence 2025 US HVAC Market Report, 2024 saw a resurgence in AC unit shipments β€” meaning more systems in service today that will require repair and replacement in 2025–2027, sustaining search demand growth.

How much should I budget to start HVAC PPC advertising?

MB Adv Agency's analysis shows HVAC starter budgets ranging from $750/month (Nashville, TN) to $4,000/month (Chicago, IL and New York, NY), with a median starter budget of $3,075/month across 10 cities with sufficient data. Small markets under 200,000 population can generate initial leads at $1,000–$1,500/month; mid-size markets (200K–500K) typically require $1,500–$2,500/month to be competitive. Major metros like Chicago, New York, Dallas, and Houston require $3,500–$5,000/month as an entry point before economies of scale reduce your effective CPL. The key input is your target lead volume: at the dataset's median CPL of $115 and a 10% CVR, a $2,000/month budget generates approximately 17 clicks per day and roughly 52 leads per month. Per the BLS Occupational Outlook Handbook, HVAC employment is projected to grow 8% through 2034 β€” meaning more contractors entering the market and higher future competition, making now an ideal time to establish PPC presence before CPCs escalate further.

What keywords drive the most HVAC PPC leads?

Emergency and replacement keywords consistently dominate HVAC PPC performance across the 49 cities in MB Adv Agency's dataset. The highest-volume intent clusters are: (1) emergency service β€” "AC repair near me," "furnace not working," "emergency HVAC repair"; (2) replacement β€” "AC unit replacement," "furnace replacement cost," "HVAC system installation"; (3) maintenance β€” "furnace tune-up," "HVAC maintenance," "air conditioner service"; and (4) heat pump β€” "heat pump installation," "heat pump vs furnace," driven by IRA tax credit awareness via the US Department of Energy. Emergency keywords carry the highest CPCs β€” typically 40–60% above category average β€” but also the highest conversion rates (12–18%), making their effective CPL competitive with lower-intent terms. Location modifiers ("HVAC company [city]," "HVAC contractor near me") are essential for Quality Score and ad relevance. According to the Air Conditioning Contractors of America (ACCA), over 60,000 professionals operate in this space β€” only a fraction use paid search, creating real opportunity for early movers.

How Was This Data Collected?

This report is based on MB Adv Agency's proprietary market analysis of HVAC PPC advertising conditions across 49 US cities, conducted during 2024–2025. Data collection and methodology are described below.

Sample and scope: The dataset covers 49 US cities across six regions (Southwest, Pacific, Southeast, Midwest, West, Northeast), spanning small markets (under 200,000 population) to major metros (over 1 million). Cities were selected to provide geographic and demographic diversity, covering markets where MB Adv Agency has conducted HVAC PPC research or campaign management.

Data collection: CPC, CPL, and CVR data were collected through direct keyword research using Google Ads Keyword Planner, competitive analysis tools, and campaign performance data from managed accounts. Benchmarks were cross-referenced against publicly available data from WordStream/LocaliQ 2025 Google Ads Benchmarks (April 2024–March 2025) and BLS Occupational Employment Statistics for HVAC technicians (SOC 49-9021).

Data completeness: CPC data is available for 46 of 49 cities (94%); CPL data for 13 cities (27%); CVR data for 12 cities (24%); starter budget data for 10 cities (20%). Regional averages and aggregate statistics are calculated from available data only β€” no imputation was used. Competition level classification (Low/Medium/High/Very High) reflects advertiser density and keyword auction competitiveness at time of analysis.

Data cleaning: Outliers were reviewed manually. Cities with single-source CPC data points were flagged; ranges reflect the spread between low-intent (branded, maintenance) and high-intent (emergency, replacement) keywords within each market. Market sizing data sourced from Grand View Research 2025 and Mordor Intelligence 2025.

Limitations: HVAC CPC ranges reflect competitive keyword categories; actual campaign CPCs vary by Quality Score, ad rank, landing page relevance, and bidding strategy. Conversion rate data is influenced by landing page quality and campaign structure β€” industry CVR benchmarks should be treated as directional targets, not guaranteed outcomes. Data collected by MB Adv Agency during market analysis of 49+ US cities.

Highly recommend Matteo to set up your server side tracking. He has a deep understanding of e-commerce tracking and will go above and beyond to make sure everything is set up correctly and working 100%. If you are scaling your store this set up is non-negotiable in my opinion and there isn't many people who have this much knowledge or put the effort in to get it right. Thanks again!
